A 15-Year Evolution from Legacy Configurator to Scalable Customer Platform

As product and design lead, I have directed the long-term evolution of Jakroo’s 3D Design Center, transforming a legacy configurator into a scalable customer platform for real-time apparel customization. The platform connects customer creation with internal review, approval, and production workflows across a growing custom-apparel catalog.

Transform a legacy customization tool into a scalable platform that connects customer creativity with production-ready execution.

Jakroo needed to replace an aging Flash configurator with a modern platform that allowed customers to visualize and customize apparel instantly. The new experience also needed to reduce reliance on static mockups, simplify approvals, and support continued product growth.

Over 15 years, I led the evolution of the Design Center from a legacy Flash experience into a scalable web platform supporting more than 125 customizable products. The platform connects real-time customer customization with internal design, approval, and production workflows while providing a foundation for continued product and AI innovation.

The work began with customer research, competitive analysis, and a detailed review of how customers and internal teams designed, reviewed, and ordered custom apparel. I prototyped key interactions before the full rebuild, then established a modular architecture that supported new product categories, faster updates, and long-term maintenance.

Delivered through phased releases, cross-functional collaboration, production feedback, and continuous validation through active customer projects.

The process began with a full audit of the legacy configurator, followed by a phased rebuild that preserved active customer workflows while modernizing the core experience. Initial releases established reliable 3D previews and real-time customization, then expanded into connected approvals, workflow automation, and mobile optimization. Each release was tested through active customer projects and refined with input from customers, account managers, designers, developers, marketing, and production teams. Ongoing performance monitoring helped maintain a responsive experience across devices and lower-powered hardware.

The core philosophy was to give customers meaningful creative control while keeping the experience intuitive, responsive, and connected to production. Each interaction was designed to provide immediate visual feedback, allowing users to explore ideas confidently without navigating unnecessary complexity. Behind the interface, product templates, printable areas, color data, and construction requirements helped guide designs toward production-ready results.

The finished 3D Design Center gives customers immediate visual control over their apparel. Users can rotate products in 3D, customize individual panels, apply colors and graphics, upload artwork, and review each change in real time. AI-assisted concepting provides an additional starting point for customers who need help developing an initial design direction. Behind the experience, product templates, printable areas, construction requirements, artwork, color specifications, revisions, and approvals remain connected throughout each project. This integration creates a more consistent handoff between customers, design teams, and production. The platform has supported thousands of custom orders and continues to scale through new products, customization features, and workflow improvements.

Deliver a polished, reliable platform that supports both first-time users and advanced customization across desktop, tablet, and mobile devices. The experience needed to scale across more than 125 products, each with unique templates, printable areas, color options, construction details, and production requirements. The platform also needed to connect customer selections, artwork, revisions, approvals, and product specifications with internal design and production workflows. This created a more consistent path from initial customization through final approval.
